Logistics as a Platform at Snapdeal

Context
Snapdeal relied on third-party logistics providers for delivery. The company explored running shipping as its own platform: building the technology in house and outsourcing the manual workforce, to gain control over cost and delivery quality.
My role
Product Manager for Logistics as a Platform (LaaP), from market research and cost-benefit analysis through to implementation.
Approach
- Ran the market research and cost-benefit analysis that made the case for an in-house platform.
- Wrote 50+ BRDs covering first, middle and last mile apps and web interfaces.
- Launched UPI payment for cash-on-delivery shipments, the company's first UPI QR method.
- Introduced an OTP-based refusal process and a post-delivery NPS survey with a social media escalation flow.
Outcome
~100kshipments a day
−50%fake delivery refusals
−2%undelivered returns with UPI
Reflection
Owning the technology while outsourcing the workforce gave control where it mattered: routing, proof of delivery and payments.
